A conversion is a project with a fixed point of no return

Moving to a new payroll or human capital platform is one of the few finance and HR projects that cannot be undone casually. Employees will be paid from the new system, taxes filed from it and records kept in it. Mistakes show up in paychecks, which is the most visible kind of error a company can make.

A conversion has phases: selection, design, data preparation, testing, parallel runs, cutover and the first live cycles. Many companies assign this to a payroll manager who is already running payroll every cycle and has no spare hours. The result is strain on both the project and the cycle.

The goal of outside help is to supply someone who has done this before and can run the project while your team runs payroll.

The work

Core tasks include mapping earnings and deduction codes, loading year to date balances, setting up tax accounts and jurisdictions, configuring approvals and reports, integrating timekeeping and benefits, and testing against real payroll data. A parallel run compares the output of the old and new systems for the same period and explains every difference.

Human capital configuration extends beyond pay: organization structure, job data, security roles, onboarding flows and reporting. A consultant for a particular platform understands its modules and its limits.

After cutover, someone must run the first live cycles, handle corrections and train the team.

Risks to manage

The first risk is incorrect year to date data, which creates wrong tax filings later. The second is inadequate parallel testing, often cut because of schedule pressure. The third is missing edge cases such as bonuses, garnishments, multi state employees and union rules.

The fourth is people: users who were never trained will make mistakes and blame the system. The fifth is cutover timing, which should respect the filing calendar and the quarter or year boundary.

The sixth is a lack of documentation. If the project team leaves without recording the design, nobody knows why choices were made.

Which role fits

A payroll implementation consultant fits for the project itself. An interim payroll manager fits when the function needs an owner during and after the move, or when the existing manager is overloaded. A contract HRIS analyst fits for data and configuration inside the human capital platform. A contract Workday consultant fits when the platform is that one.

These often work together. A consultant leads the project, an interim manager protects the live cycles and an analyst handles data.

State the platforms, the old and the new, and whether benefits and timekeeping are part of the move.

How we screen

We ask candidates about conversions they delivered. Which platforms? How many entities and jurisdictions? How did they test? What went wrong and how was it fixed? We look for specifics about parallel runs and year to date loads.

We check platform certification where relevant and actual project experience. We ask how they trained users and how they documented the design.

We also check discretion, since they will see sensitive pay data.

Dependencies

Conversion depends on human resources for accurate employee data, on finance for funding and ledger mapping, on timekeeping owners for hours and codes, on benefits providers for deductions and on the vendor for configuration support. It depends on leadership approving a firm cutover date.

It also depends on employees accepting changes, such as new pay statements or portals. Communication to staff matters.

Tell us who owns each of these and which are uncertain.

Mistakes in the brief

Common mistakes include asking for a payroll person without saying whether the work is a conversion or running the cycle, omitting the platforms, and leaving out the number of locations and pay frequencies. Another is expecting a consultant to also run every live payroll.

Briefs also skip the old system's data quality. If records are messy, say so, since cleaning them is part of the job.

Finally, specify the support after cutover. Without it, errors accumulate in the first live cycles and trust is lost.

Also tell us who will approve each design decision and who will sign off on the parallel run. Conversions slow down when approvals are unclear, and the consultant is left waiting. A named approver for pay rules, one for tax setup and one for benefits makes the work smoother and shows candidates the project is well organized. Mention any vendor contacts as well, since good relationships there help.

Questions

How do we begin a payroll or HRIS conversion search?

We confirm your specific platform needs and timeline before contacting potential candidates. You then review shortlisted profiles to determine if they match your technical requirements.

Are there upfront costs for initiating a search?

You pay nothing to initiate the search or review candidates. Fees only apply once you formally engage a professional we have presented.

What is the timeline for billing after hiring?

Payment terms are established and documented in a signed agreement before you start a candidate. No costs are incurred for reviewing profiles or conducting interviews.

Can I keep my request confidential?

You can request full confidentiality regarding your company identity. We will discuss specific outreach restrictions with you before approaching any candidates.

Do you only contact unemployed candidates?

We proactively reach out to qualified professionals regardless of their current employment status. We verify their specific interest and availability for your project before moving forward.

What replacement terms apply?

We offer a candidate replacement guarantee on standard search agreements. The applicable period and exact terms are set out in the signed client recruiting agreement.

How are recruiting fees agreed?

No upfront fee. You pay only if you engage someone we present. We scope the assignment before quoting; the fee page explains our model.

How soon can we see options?

Availability depends on the assignment and the people who fit it. We qualify interest and commitments rather than promising a shortlist date before the search is scoped.

What if the scope grows?

Discuss new responsibilities before adding them to the engagement. Agree the priorities and record any change to the brief and terms.

Can we extend an engagement?

Discuss what remains unfinished and whether the same responsibility is still needed. Extensions depend on the person's commitments and the agreed engagement terms.

Can the appointment become permanent?

A permanent move can be discussed if both sides want it. Review the future role and the applicable agreement instead of assuming that temporary coverage automatically converts.

How is a confidential search handled?

Tell us what can be disclosed and whom we must not contact. We agree those boundaries before approaching people; do not send sensitive records with an initial brief.

What are the replacement terms?

We offer a candidate replacement guarantee on standard search agreements. The applicable period and exact terms are set out in the signed client recruiting agreement.

What do you not do?

We do not sell job-board reposting as a search or bill hourly for recruiting work. We do not take a retainer unless expressly agreed, and an introduction does not authorize an engagement.
